Onboarding a Customer Switching From a Competitor

August 28, 2026

A switcher is the easiest customer to onboard and the easiest to lose in the first fortnight, for the same reason: they arrive with an existing model of how this kind of product works.

Standard onboarding treats them as a beginner, which wastes their time, and then leaves them stranded on the one thing your product does differently.

Skip what they already know

Somebody moving from another tool in your category does not need the concept explained. Walking them through what a project or a pipeline is reads as condescending and buries the part they actually need.

Ask on signup whether they are coming from something else. One question changes which sequence they get and costs nothing.

Lead with the differences

  • What is named differently, which causes more confusion than anything structural.
  • What your product does not do, said early rather than discovered in week three.
  • The one thing you do better, which is why they switched and should be reached fast.
  • Where their old habit will not work, since that is where they will get stuck and blame you.

Migration is the real risk

The most common reason a switch fails is not features, it is that getting their existing data across is harder than expected and they stall halfway with their work split between two products.

That state is intolerable and usually resolves by going back. Whatever you can do to make migration finishable in one sitting is worth more than any feature comparison.

Do not criticise the old product

They chose it once, and implying that was foolish makes them defensive rather than pleased. It also raises the question of whether choosing you is the same kind of decision.

Describe what is different without ranking it. They can draw the conclusion themselves, and they will hold it more firmly for having done so.

Frequently asked questions

How do I onboard a customer switching from a competitor?
Skip the category basics they already know and lead with the differences -- what is named differently, what you do not do, the one thing you do better, and where their old habit will not work. Ask on signup whether they are coming from something else.
Why do switches fail?
Usually migration rather than features. Getting existing data across takes longer than expected, the customer stalls with work split across two products, and that state is intolerable enough that it commonly resolves by going back.
Should I point out the competitor's weaknesses?
No. They chose it once, and implying that was foolish makes them defensive and raises the question of whether choosing you is the same kind of decision. Describe what is different without ranking it.
