Onboarding a Product That Genuinely Needs Setup

Most onboarding advice assumes a product somebody can get value from in one sitting. Plenty cannot: anything needing data imported, systems connected, records migrated or colleagues invited.

Applying quick-win advice to a product like that produces a customer who abandons setup halfway, which is worse than one who never started.

Do not pretend it is quick

A customer told setup takes ten minutes who is still working after two hours concludes something is wrong with them or with the product. Both conclusions cost you.

Say what it involves and roughly how long. People will commit to a real number and will not forgive a fake one.

Show what is on the other side

This matters more here than for any simple product. Somebody facing a week of setup needs to know precisely what they get, or the effort has no destination.

A walkthrough of the fully configured product — real data, real reports, the thing working — is what carries a customer through the boring part.

Break the setup into visible progress

  • Split it into steps that can be finished in a sitting, rather than one long task.
  • Show progress, since invisible progress feels like none.
  • Make something work early, even partially -- one connected source beats none.
  • Say what can wait. Much of what feels mandatory is not, and saying so shortens the first session.

This is where a person is worth it

For genuinely complex setup, a call is not a scaling failure — it is the right tool, and removing it will cost you customers.

Record everything around it: the preparation, the explanation, the parts after the configuration. Keep the human for the configuration itself, which is where the value of a person actually is.
