What to Demo First

August 28, 2026

Most first demos fail before recording starts, because the flow was chosen badly. No amount of captioning rescues a demo of the wrong thing.

This decision takes five minutes and is worth more than anything else you will do.

Write the last click down first

Not the topic — the actual final action. "Clicks Send invoice." "Clicks Publish." "Sees the finished report."

Working backwards from an ending is what stops a demo wandering, and it is the difference between a demo that arrives somewhere and one that just stops.

Choose the flow with the biggest gap

The best first demo is the one where the distance between "what people assume" and "what actually happens" is largest. That gap is where the surprise lives, and surprise is what people remember.

If your product does something in four clicks that normally takes an hour, that is your first demo. Not your dashboard.

Three flows that almost always work

  • Nothing to first result. Empty state to a real output, skipping account creation.
  • The thing people ask about on every call. You already know what it is.
  • The moment your product looks unreasonably fast compared to how it is normally done.

Three that almost always fail

  • A tour of the navigation. No destination, no point.
  • Signup and onboarding. Your least persuasive screens, and what a hesitant viewer already dreads.
  • Everything the product does. Covers the product, makes no argument, finishes nobody.

If you cannot decide

Record the flow you would show a friend who asked what you built. That instinct is usually right, and it is a decision you can make in seconds rather than a week.

You can make another one tomorrow. The first demo does not have to be the best one — it has to exist.

Frequently asked questions

What should my first interactive demo show?
The shortest path to one real result, chosen where the gap between what people assume and what actually happens is largest. If your product does in four clicks what normally takes an hour, that is the first demo -- not a tour of the dashboard.
Should my demo start with signup?
No. Signup and onboarding are the least persuasive screens you own and exactly what a hesitant viewer is already worried about. Start with the product doing its job, with realistic data already in it.
How do I decide what to demo if I am stuck?
Record the flow you would show a friend who asked what you built. That instinct is usually right, and the first demo only has to exist -- you can make a better one tomorrow.
