Programmatic SEO means generating many pages from a template and a list — one per city, integration, use case or industry. It works well and fails badly, and the difference is not subtle.
The failure mode is the same page with a noun swapped, published two hundred times.
Before writing a templated page, ask whether the variable genuinely changes the advice. "Interactive demos for construction software" does — the buyer is in a field, on a phone, sceptical of software their crew rejected. "Interactive demos for B2B SaaS" does not, and would be the generic article with a noun swapped.
If you cannot name two things that differ, the page should not exist. Applying that test honestly kills perhaps half the list, which is the point.
Pages generated purely from a keyword list with no per-page thinking. Content spun from one article. Pages that exist to rank rather than to answer. All three are cheap to produce and all three are a site-level risk rather than a per-page one — thin pages drag down the pages that are good.
This is the reason to publish fewer pages than your list allows, which is the opposite of the usual instinct.
Clusters of eight to twelve pages, each cluster on one dimension — industry, role, integration, format — with the dimension chosen because it actually changes the answer.
And a documented rule for what disqualifies a page, applied before writing rather than after. Judgement made in advance is the only kind that survives a deadline.
