Most companies build one onboarding path and then quietly work around it for larger customers with calls and manual help.

That is not a failure of discipline. It is a signal that the two cases need different processes, and it is worth designing rather than improvising.

What differs, and what does not

The product knowledge required is identical. What differs is everything around it: how many people are involved, whether anyone has authority to decide alone, and how much configuration precedes any use.

That means the material can be shared. The process cannot.

The small case

  • One person, deciding alone, usually the same day.
  • No configuration worth calling a project.
  • Wants to be left alone and will not book a call.
  • Judged on time to first result, in minutes rather than weeks.

The large case

  • Several people, most of whom did not choose the tool.
  • A champion doing your rollout for you, badly, alongside their job.
  • Real configuration, often blocked on somebody else entirely.
  • Judged on how many people are still using it in month three.

Where the split actually goes

Not by contract value. By number of people who need to use it, which is the thing that changes what has to happen.
