Dev shops have the hardest portfolio problem in the agency world: most of the work is behind a login, under NDA, or is an internal tool nobody outside the client will ever see.
A captured, redacted demo is often the only showable artefact a project produces.
A prospect cannot evaluate a codebase and will not read a case study carefully. Two minutes clicking through something you built, with captions explaining the decisions, does what a portfolio entry cannot.
Redaction is what makes this possible on client work: replace real names and figures with invented ones, and the flow is showable while the data is gone from the file rather than covered up.
A recorded walkthrough of what shipped this sprint, sent before the call, means the review is about feedback instead of narration. It also reaches the stakeholders who never join the call and later ask what happened.
This is a small habit with an outsized effect on how a client perceives progress, particularly on long builds where a lot of the work is invisible.
If the client is buying a backend, an integration or infrastructure, there may be nothing visual to capture. Demos are the wrong tool there, and saying so is better than producing a demo of a terminal.
A demo of the admin panel over that backend is often the honest substitute — it shows the result rather than the mechanism.
