An agency day with six calls in it produces almost no delivery work, and the calls themselves are mostly updates, reviews and check-ins rather than decisions.

The problem is not that there are too many meetings. It is that meetings are the default format for things that did not need one.

Sort your recurring calls

  • Status updates -- almost never need a meeting.
  • Reviews -- better asynchronous, since people give worse feedback when put on the spot.
  • Decisions with trade-offs -- keep the call.
  • Anything with conflict in it -- definitely keep the call.

A review call has everybody looking at work for the first time while somebody presents it, which produces immediate reactions rather than considered ones.
