Group demos feel like progress — more people means a real evaluation. They also go quiet, run long, and end without a decision more often than a one-to-one.

The reason is that a group has conflicting jobs in the room and a demo built for one of them bores the rest.

Find out who is coming

Ask before the call, by name and role. Six unknown faces is a demo you cannot aim, and the question is easy: "So I show the right things — who is joining and what do they each care about?"

It also tells you whether the decision-maker will be there, which changes what the call is for entirely.

Structure it in layers

  • Ten minutes everyone needs — the workflow end to end, no detail.
  • Then a pass per role. "For the ops side, this is the part that matters." People know when to lean in.
  • Security and admin last, briefly, and offer detail afterwards rather than spending the room on it.

Nobody in that room will re-explain your product accurately to the two people who missed it. A recorded walkthrough sent afterwards is what actually circulates, and it is what the decision gets made against a week later.
