A scheduled demo call costs a prospect a slot in their calendar days from now, and costs you thirty minutes of a real person. Both are spent before anyone knows whether there is a fit.
A self-serve demo is not a replacement for every call. It is a replacement for a specific set of them, and knowing which is the whole skill.
Anything where the value is in the conversation rather than the screens: a complex integration question, a negotiation, a buyer who needs to be talked out of a competitor they have already chosen.
A demo also cannot ask what someone actually needs. Sending one to a prospect whose problem you have not understood is efficient in the wrong direction.
The strongest use is not either/or. Sending a demo ahead of a scheduled call changes what the call is: the prospect arrives having seen the product, so the thirty minutes go on their situation instead of your screens.
It also filters. Someone who watches the demo and cancels was never going to buy, and you have found that out without spending the slot.
Per-step analytics tell you which part a specific prospect watched and where they stopped. That is a better opening than any discovery question you had planned.
Someone who replayed the integrations step three times has told you what the call is about before it starts.
